Before you buy another tool,
write down one week.

Most operators try to work out what AI could do for their business by reading about AI. That is backwards, and it is why people end up with three subscriptions and an unchanged Tuesday. The useful question is not what the tools can do — it is what you do, repeatedly, by hand, in a way you could describe to a new hire in two sentences.

So this is a pen-and-paper worksheet. Log the jobs as they happen for one ordinary week. Then sort what you wrote into three piles, using a rule that is mechanical on purpose.

is three questions.

Every job you log gets three yes-or-no answers — is it repeatable, does it need your judgement, does a mistake cost money or break something. Those three answers decide which pile it lands in, so you cannot talk yourself into automating the interesting job and leaving the boring one.

Hand it over

  • The steps are the same every time
  • Nothing bad happens if the output is ordinary
  • Start with the biggest total, not the most annoying job
  • This is the pile with the hours in it

Let it assist

  • You still decide; something else does the typing
  • First drafts, lookups, summaries, transcription
  • Where most of an operator’s week actually lives
  • The pile people skip, because it does not feel like automation

Keep it human

  • One-offs and judgement calls
  • Anything where a confident wrong answer costs a customer or a claim
  • A tool here still needs a person reading the output
  • Getting this pile wrong is the most common way it goes badly
